"Chatbot", "AI agent" and "agentic AI" are often used as if they mean the same thing. They don't, and mixing them up leads businesses to buy the wrong tool or build something far bigger than they need.
In short: a chatbot answers, an AI agent acts, and agentic AI plans and adapts across many steps. This guide explains each one in plain English, with examples, so you can decide which one your business actually needs.
The short answer
Answer, act, or plan and adapt
The easiest way to tell them apart is to ask what each one does when you give it a goal.
- Chatbot: replies to messages inside a conversation. It answers, but it does not do anything outside the chat.
- AI agent: uses tools, such as your CRM, inbox or database, to complete a specific task for you.
- Agentic AI: a system that breaks a goal into steps, chooses which tools to use, checks its own results and changes course until the job is done or it needs a person.
Think of it as a ladder. Each level can do everything the one below it can, plus more.

What is a chatbot?
Good at answering, not at doing
A chatbot is software that holds a conversation. Older chatbots followed scripts and decision trees. Modern ones use large language models (LLMs), so they understand free-form questions and reply in natural language.
What they have in common: the conversation is the whole job. A chatbot can tell a customer your refund policy, but it cannot check their order or issue the refund.
Best for: answering high-volume, repetitive questions such as FAQs, opening hours, pricing and simple product help.
What is an AI agent?
A model with tools and a goal
An AI agent is an LLM connected to tools it can use, such as APIs, databases, email or a calendar, plus a clear goal. Instead of only replying, it takes action in your systems.
Example: a customer writes "Where is my order?". A support agent looks up the order in your system, sees it is delayed, and replies with the new delivery date. If your rules allow it, it can also issue a small refund.
Best for: one well-defined task where the steps are mostly known and the tools are clear.
What is agentic AI?
Plan, act, check, adapt
Agentic AI is less a single product and more a way of building systems. The AI receives a goal, makes a plan, carries out the steps, checks whether each step worked, and adjusts the plan when something changes. Larger systems often use several agents, each with its own job.
Example: preparing a monthly finance report. An agentic system pulls numbers from three tools, reconciles them, flags anything unusual, drafts the report, and sends it to a manager for approval. If one source is missing data, it notices and asks for it instead of guessing.
Best for: multi-step work that crosses several systems and needs judgment along the way.

Side-by-side comparison
Here is how the three compare on the questions that matter when you are choosing one.
- Main job: a chatbot answers, an AI agent completes a task, agentic AI reaches a goal.
- Takes actions in your systems: chatbot no, AI agent yes, agentic AI yes, across several systems.
- Number of steps: a chatbot replies once per message, an agent follows a few known steps, an agentic system plans many steps and changes them as it goes.
- Handles surprises: a chatbot hands over, an agent handles some, an agentic system re-plans.
- Setup effort: low, medium, high.

Which one does your business need?
Three questions to decide
Ask these three questions about the job you want to hand over:
- Does it only need to answer questions? Start with a chatbot.
- Does it need to do one task using your tools? Build an AI agent.
- Does it involve many steps across several systems, with decisions along the way? That is a job for an agentic system.
Most businesses should not start at the top. A single, well-scoped agent that saves your team a few hours a week is easier to build, test and trust. Once it works, you can connect more agents into a larger agentic workflow.
